For Fonty · 18 Oct 2026 (updated 9:15 am: social trust multiplier and BEAR / NORMAL / BULL scenarios; 9 am: social lever, launch Mon 26 Oct, previews and Google ad test approved) · Goal: about A$110k a year net (before personal tax and before paying Fonty for his hours), with as few hours as possible: email-only, no phone calls, the bots do the work. Builds on Idea Ranking v2 and the #7F year-2 model. Every rate in this page is an assumption unless a source is named. The sourced planning figures are 1 paying client per ~135 clinics emailed and 10-15 emails a week (business-plan-v2.md, itself an estimate).

| Other assumptions | trust +10%; outreach, previews, partners, referrals and SEO convert at 0.5x plan (the report's harsher 0.3x case is in the short answer); ads A$900 per client; churn 5%/mo; add-on uptake 0.8x; Kit bear (A$2k/yr) | trust +25%; plan conversion (1 in 135, 1 in 90 with previews); ads A$600 per client; churn 3%/mo; base add-on uptake; Kit base (A$16k/yr) | trust +40%; 1.3x plan conversion; ads A$480 per client; churn 2%/mo; add-on uptake 1.2x; Kit kept at base (its A$90k bull alone would nearly reach the target and hide Streetfront) |
Months count from launch on Mon 26 Oct 2026 (month 1 = 26 Oct-25 Nov). Profit is net of the A$400/mo ads, Postiz, commissions, founder discounts and fixed costs, before personal tax and before paying Fonty. Scenario chances: a 4,000-run simulation with noise around each scenario's own assumptions (conversion ±30%, churn ±0.5 points, its own Kit case). The overall chance across all outcomes, including a 35% chance that the offer converts at only about 0.3x the plan, is 43% by month 24 and 57% by month 36 (KPI below). None of these are forecasts. A viral spike is a separate add-on (Social section): one 10-client spike in month 9 moves NORMAL to about month 15.
Short answer. On today's plan (cold email 10-15 a week plus A$50 accountant thank-yous) Streetfront reaches about 7 clients by month 12 and never gets to 46 within 4 years. Using every no-phone lever plus a small, capped ad budget, the lever plan gives 30 clients at month 12 and 46 at month 19. Adding the Locked Character Kit and brand social (P2) brings A$110k to about month 18 (Apr 2028; was month 20). With social counted as a trust lift (+25%, NORMAL) and no viral spike, the simulated chance is about 43% by month 24 and 57% by month 36 (was 37% / 51% with direct sign-ups only). Social now contributes about 0.46 clients a month in year 1 and 0.67 in year 2 (direct + lift), up from about 0.1. The scenarios: BEAR not by month 48, NORMAL m18 (Apr 2028), BULL m13 (Nov 2027). As a separate add-on, one 10-client viral spike in month 9 would bring A$110k to month 15; a 20-client spike to month 13. If the offer converts at only 0.3x the plan (the report's bear case, the most likely single outcome), none of the three paths reaches A$110k by month 48. The levers matter, but the offer must convert first.
| Lever | Sign-ups (assumption) | Cost | Fits Fonty's rules? |
|---|---|---|---|
| Personalised demo-site previews in Hibiki's outreach Each cold email links to a preview of the prospect's own site built from their public facts. Volume rises from 15 to about 25 emails a week from month 2. | Conversion 1 in 135 (plan est.) → about 1 in 90 (assumption, untested); ≈1.1 sign-ups/mo at 100 emails/mo | ≈A$0 cash; a one-off build by the fleet; deliverability caps volume (warm-up, 3-8 sends a day per the business plan) | APPROVED by Fonty (18 Oct, 8:42 am). Guardrails kept: only the prospect's own published text facts, no copied photos or logos, noindex, auto-expire; published role addresses only (Spam Act). Update MASTER's 'demo sites use a fictional business' line to note the exception. |
| Streetfront's own Google/Meta ads (small budget) Search ads on 'website for [trade]' plus a Meta retargeting set, with the landing page and checkout already live. No call assets. | A$600 spend per paying client at A$400/mo (≈0.7/mo); A$750 per client at A$1,000/mo (≈1.3/mo). Both assumptions: no sourced cost-per-lead for this offer | A$400/mo (Path C) or A$1,000/mo (Path D); payback ≈5-6 months at A$127.50 net a month | Google test APPROVED (18 Oct, 8:42 am): A$400/mo cap, hard stop at A$1,200 with no paying client (modelled). Go-live still needs Fonty's spend yes, earliest about 25-26 Oct. Meta ads and the A$1,000/mo Path D are NOT approved. Email/form only, no call assets. |
| Streetfront brand social (Facebook, Instagram, X) via Postiz Kaito posts about 5 times a week: before/after site makeovers, tradie tips and short reels, all bot-made. Brand accounts named per product ('by YukihanaFleet' where relevant), never Fonty's personal X. | Direct: about 0.1 sign-ups/mo (≈1 in year 1, ≈1.4 in year 2). Trust lift: active profiles linked from every email, preview, ad page and referral raise those conversions by +25% (tested +10/+25/+40%), ramping to full by month 6: ≈4.5 extra clients in year 1, ≈6.7 in year 2 (assumptions, see Social section). Viral: 2%/mo chance of a semi-viral reel bringing 3 / 10 / 20 clients (tested) | Postiz Team US$39/mo ≈ A$59 (6 channels; Standard US$29 covers only 5) (postiz.com/pricing, 18 Oct 2026); Fonty ≈0 h/wk | NEEDS FONTY'S YES for the Postiz spend (MODE-A2: 'No Postiz and no spending until Fonty approves'). Adding a Streetfront X account changes MASTER's IG + FB plan. Replies and DMs route to email (no calls; switch off Meta's call button). Before/after posts must use real client sites with permission or be clearly labelled demos (zero-placeholder rule, consumer law). |
| Referral month-free A client whose referral pays gets one month free. | 1% of active clients a month bring a paying client (assumption) | ≈A$150 of revenue given up per referral (assumption) | NEEDS FONTY'S YES (price/terms change). OK on email-only: clients forward a link; we never cold-contact the referred person. |
| Accountant, bookkeeper and trade-supplier partners Partners send clients a link and get a commission when they pay. | Up to 6 active partners by month 7, each about 1 paying client a year (0.08/mo, assumption; the plan expects 2-3 friendly partners by day 90) | A$100 one-off per paying client (assumption; the decided thank-you is A$50) | OK at A$50 (already decided); A$100 or recurring NEEDS FONTY'S YES. Partner outreach by email to published addresses only. Check whether partners must disclose referral payments to their clients (not researched). |
| Founder pricing for the first 10 clients About A$30/mo off (≈20%) for 12 months on Essentials/Business for the first 10 clients. | Lifts conversion about 1.2x until 10 clients have signed (assumption) | Up to ≈A$3.6k of revenue given up in total | CONFLICT as asked: 'in exchange for Google reviews' is an incentivised review, which breaks Google's review policy, the ACCC's fake-review guidance and MASTER's 'no incentives' rule. FIX: founder pricing with no review condition, and ask every client for an honest review (the decided Review requests rule). Business Plus has 'no launch discount' (decided), so exclude it. NEEDS FONTY'S YES (price change). |
| SEO niche pages 20 useful pages like 'websites for Melbourne electricians', each with real examples, prices and FAQs. | 0 until month 6, then +0.05 a month up to 0.6 sign-ups/mo (assumption; ranking takes months) | ≈A$0 cash; fleet writes, Fonty spot-checks | OK: niche wording on niche pages is allowed (MASTER). Risk: Google's spam policies on scaled/doorway pages, so keep to 20 genuinely useful pages, not hundreds. |
| Path | Clients at month 12 (lever plan) | Month 12 simulated: low / median / high | Month 24 | 46 clients reached | Ad spend, year 1 |

| A Current plan | 7 | 1 / 4 / 10 | 13 | not by m48 | A$0k |
| B All no-spend levers | 21 | 4 / 13 / 31 | 45 | m25 · Nov 2028 | A$0k |
| C No-spend levers + small ads (A$400/mo) | 30 | 6 / 18 / 43 | 61 | m19 · May 2028 | A$4.8k |
| D Levers + scaled ads (A$1,000/mo from month 4) | 36 | 6 / 22 / 53 | 75 | m15 · Jan 2028 | A$10.2k |
What has to be true: previews really lift conversion to about 1 in 90; 100 cold emails a month stay deliverable and Spam-Act clean; ads find paying clients at A$600-750 each; churn stays near 3% a month (no Streetfront data yet; MicroConf reports 5.5-10.6% for indie SaaS). Simulated range: 'low/median/high' are the 10th/50th/90th percentiles of 3,000 runs. Each run varies every lever, churn (2-5%), and has a 35% chance that the whole offer converts at only about 0.3x the plan (the report's bear). These numbers are assumptions, not data.

Report figures are month-24 run rates of each idea from its own start, and their volumes are assumptions. Honest bottom line: the Kit is a cheap top-up (base ≈ A$16k), the calm channel is roughly zero for now, and only a second large idea (#9 fits the no-calls rule best) can close a big gap. That costs focus.
Today's way: about 4 + 0.33 h/wk per client, so the bull case's 90 clients means about 34 h/wk. Automated target: about 3 + 0.12 h/wk per client (assumption). Both formulas are calibrated to the report's 14 h/wk at 30 clients.
At 25 clients the business plan counts ≈97-157 touches a month. Extend Fonty's 14 standing rules: locked templates auto-send, clear factual edits auto-deploy (DECIDED 3), Yukihana handles refunds and routine questions, and Fonty gets one daily digest of exceptions only.
The change-request parser (being built) classifies edit emails: clear edits are applied, rebuilt and previewed automatically; unclear ones get 2-3 preview versions for the client to pick by email.
Every Automation Pack already includes checks every few minutes, instant alerts and self-healing retries. Extend the same checks to every site, form and checkout so faults reach a bot first, not Fonty.
Intake form → template site → preview link → client approves by email. No call. Fonty only sees sites that fail the automatic quality checks.
Stripe/PayPal webhooks, automatic dunning, and cancel by email (already the policy). Fonty keeps only chargebacks, legal threats and regulator complaints (DECISIONS.md).
Hibiki drafts from locked, Fonty-approved templates, so they auto-send under the standing rules. Fonty approves template changes, not each email.
Chargebacks, legal threats and regulator complaints; new spending and tools; price and terms changes; new themes and layouts; keys and account ownership (DECISIONS.md). Assumed about 3 h/wk plus 0.12 h/wk per client once automated, vs 4 + 0.33 today (assumption calibrated to the report's 14 h/wk at 30 clients).
Lever-plan month: m20 (Jun 2028) · simulated median: m22 · bear (0.3x conversion): not by m48
Fonty at that point: ≈20.8 h/wk current way, ≈9.1 h/wk automated (assumption)
Biggest risk: Streetfront's offer converts far below plan (the report's 45% bear case). Deliverability and Spam Act limits on cold email volume.
Lever-plan month: m18 (Apr 2028) · simulated median: m19 · bear (0.3x conversion): not by m48
Fonty at that point: ≈20.1 h/wk current way, ≈9.5 h/wk automated (assumption)
Biggest risk: Same Streetfront risk; the Kit's base is only A$16k/yr and its bear is A$2k. Etsy/Gumroad platform rules.
Lever-plan month: m16 (Feb 2028) · simulated median: m17 · bear (0.3x conversion): not by m48
Fonty at that point: ≈20.3 h/wk current way, ≈12.1 h/wk automated (assumption)
Biggest risk: Focus: building #9 while Streetfront is young (modelled as -15% on Streetfront's sign-ups). Seasonal sales, A$18k/yr ad budget, question quality and children's data. Most hours of the three.
Simplest. One business, one buyer. All eggs in Streetfront's conversion rate.

Recommended: P2, P1 + Locked Character Kit + brand social, with a month-3 gate to add the exam platform (P3). It keeps one main business, adds a product that is already built, stays inside the no-calls rule, and keeps Fonty near 9.5 h/wk if the automation list is done. P3 has the highest simulated chance (56% by m24) but the most hours and the most focus risk, so earn it with the gate.
Social media lever (direct sign-ups, trust lift, viral add-on)
Honest summary. Social is close to free in Fonty's time (Kaito and the bots post through Postiz). Direct sign-ups are small: about 1.1 in year 1 and 1.4 in year 2 (assumption), because new brand pages reach only a few percent of a small follower base. Its bigger effect is as a trust layer under every other channel (below): about 5.6 clients in year 1 and 8.1 in year 2 in total at a +25% lift. On top of that sits a rare semi-viral spike. A semi-viral moment bringing 10+ customers at once (Fonty's view) is possible, but nothing I found shows how often that happens for a small B2B local web service; the evidence below is all general-audience. The model treats virality as a 2% chance per month (assumption anchored to quso.ai's 1-in-358 TikTok odds of 100K views with 8 reels a month, which is probably generous for a B2B brand on Facebook/Instagram/X).
Social proof / trust multiplier (added 9:10 am)
Fonty's point: social builds trust ("they're real, they do all this, wow"). It is where the automation is explained with example videos, and every outreach email, preview, ad landing page and referral link points to Streetfront's Instagram, X and Facebook. So the model now raises the conversion of cold email + previews, ads and referrals by a trust lift that ramps from 0 in month 1 to full at month 6, as the profiles fill up with posts. Partners and SEO are not lifted, to stay conservative. Direct sign-ups and viral spikes are still counted separately.
What the evidence says (real surveys; none measures a conversion lift for a B2B/SMB web service): most buyers check a small business online before buying, and stale or missing profiles hurt credibility (GoDaddy: 80% research first, 74% judge a 30-day silence). But for B2B buyers, social is a secondary check, not a decider (GWI: 14% use it to decide; KoMarketing: 18% say social activity clearly establishes credibility, 39% sometimes). Signs.com also warns that 48% trust content less if it looks AI-generated, which matters because the posts are bot-made.
Chosen lift: +25% (assumption), in the NORMAL scenario. Rough logic: maybe 40-60% of prospects click through to the profiles (most research before buying, and B2B buyers use social as a check), and active profiles with real example videos persuade perhaps 40-50% more of those who check than an empty or missing presence would. That gives about +16-30%; +25% is near the top of that band. If the posts look generic or AI-made, BEAR's +10% is more realistic. +40% (BULL) would need real client videos and testimonials, which Gartner and Signs.com both rank as the strongest proof.
